Seems like there is no reservation system like there was for the iPhone 4S. On the Apple website it says "Now available for walk-in purchase on a first-come, first-served basis at your favourite Apple Retail Store."
Have people been finding the phone is there when going in? Or are they selling out pretty quickly from the stores? I am looking for an unlocked black 16 gig model. I am in no real rush, hate lineups and all that, but if I can just walk in and pick one up, I will do that.

GSM is what I want and used by the majority of the world I believe.
Not sure why they would only sell it online. To me the problems seem like it would be for the carrier phones. Do Apple store employees get the same commission a rogers or bell store salesperson would get? I had a friend who worked in a rogers store and made a pretty penny just on activations alone.

I didn't think Apple employees made commission but were evaluated based on how many customers they helped. There are many reasons floating out there as to why the change. One is that Apple makes more money from carriers in getting someone on a contract.
While apple certainly does make more from the carries by getting someone on contract, I'm convinced at least part of the reason behind making the unlocked phones only available online at launch has more to do with trying to put a dent in the Chinese resale grey market. Once the phone is available via official channels in most/all major markets I would expect unlocked phones to be in stores as well (similar to how it was handled in the US for the 4S).
My thinking on this is mainly coming from what I witnessed on launch weekend with the 4S where there were teams of grey market scalpers cycling through the line buying up phones until the store ran out of stock...

I also think that is another reason. I just don't think they will change the policy now.
What I don't know is if you have an issue and go into an Apple Store can they replace it with another unlock iPhone?

Of course! ALL iPhones are unlocked, they are only locked when your status is assigned to the IMEI.

I went to the Apple store yesterday asking when the unlocked version will be sold at the store. The one guy said not yet, that was a first. So I guess once all the countries get them, then soon.
